to.grow an agency to a size where you know.you guys are.you know millions of dollars in book of.business it's going to be very difficult.for yourself to.service that book of business and you.know grow it at the same time so.there's some level of you know.delegation that needs to happen at a.certain point and i want to kind of give.you guys.the process that it's kind of worked for.me and how i've started to hire and how.i've grown my agency little by.little from completely from scratch i.did not have you know.a significant amount of funding i didn't.have.a big company to support me like farmers.state farm.allstate all these different companies.that support you i started an.independent agency.from scratch and i want to tell you guys.how i did that.you know first and foremost the most.important thing is you need to have the.business structure in place.you need to have the appointments you.need to have your foundation laid out.you need to have.markets available to start selling to.quote to do all that stuff.for yourself i would start that doing.that by yourself.first you know you need to be able to.get some clients on the books.so that you know you're not just hiring.somebody on the first day where you're.still figuring it all out there's a.there's a learning curve so the first.couple months are very very crucial to.learn.and to understand your own process on.how you are going to sell insurance for.yourself.first before you go and hire somebody.you need to understand that.and for me it took at least six months.minimum took me six months to understand.you know this is how this carrier works.is how this carrier works this is where.the policies go this is where the.documents go this is a management system.lots of moving parts so very important.that you understand that yourself first.before you go and start hiring i know a.lot of agents like to do that straight.out of the shoot.if you have a lot of experience go for.it you know you already know what the.insurance industry is like how to you.know.navigate and independent world is a.little different than if you go work for.farmers or state farm or allstate it's.it's just a different world so be.prepared for that.there's still learning curve but if you.know the ins and outs of an agency.go for it hire hire somebody on the.first day the next thing you need to.know.is that in order to hire somebody you're.going to need capital so.whether you have a loan or you have a.bunch of money saved up that you're.using to start up your agency.you're going to need some money to pay.that person you don't want to be you.know banking on you're going to make.that sale.this month and that's how you're going.to pay this person like if you don't.have the money.don't go out and hire yet my suggestion.wait.at least until you have one year of.renewals.under your belt or at least you know six.month renewals that are kind of starting.to flow in.um you know auto insurance policies are.six months sometimes so the six month.policies.they can start to renew at least here in.california they do.but they start to renew you have a.little commission that's kind of coming.in.after six months that way you can start.to pay people don't put yourself in a.position where you're really tight and.you're.struggling to make payroll so definitely.have that.those funds prepared and ready to go.and for me i'll tell you my experience i.hired somebody.probably almost close to the one year.mark i probably was probably 10 or 11.months in.it was an assistant i really i started.to delegate some of the marketing some.of the customer service.very little sales at that time my my.main goal here.and this kind of leads into my next tip.here is to.delegate the customer service or the.sales let's just say you're very.customer service oriented.agent that you like to do a lot of.customer service and you want to hire.somebody sales.you know tough to do because you're.starting from scratch.so you need to have some clients to.actually service first so.you should actually delegate the.customer service first in my opinion.and then you go and you focus on growing.and making more sales.and then you know later down the road if.you want to go back to customer service.and hire some more sales people on once.you have a process.you know that's that's another step down.the road.um the actual you know legal structure.of hiring someone.i highly recommend you check with um you.know a legal advisor on that.i'm not giving out legal advice on how.to hire somebody um.personally i'll tell you how i did it.but this by no means is.legal advice i i basically hired you.know.uh it was a you know an employee who's.an assistant.essentially that was just you know a.1099.you know independent contractor came.into my office.and i gave you know different tasks that.i was basically trying to get off my.plate so i could focus more on making.calls.closing more deals and i just paid him.with a check.i wrote him a check as an independent.contractor he had you know.times that he was supposed to come in.which technically makes him an employee.so i pushed that a little bit but you.know at the time.i was brand new starting from scratch.and just had to get get by with whatever.i could.once an employee is on hourly pay and.he's has.hours that he's set from you know nine.to five that he's going to be there.i highly recommend checking with a legal.advisor get them registered as an.employee and put them on payroll.and get them workers comp you don't want.to be stuck in a situation obviously as.insurance agents we should know this.you don't want to be stuck in a.situation where you might be.getting a lawsuit from an employee so.guys we're selling this.so make sure you understand that before.you go and hire somebody if you don't.understand that.you should probably get some more.experience in the insurance industry.before you move forward.super important but yeah once you get.them established put them on payroll.going back to what i was talking about.before the actual.processes and procedures once you have.this all laid out.you have the experience under your belt.it's really important to have.processes and procedures people talk.about those all the time and it's just.like what does that really mean what.does a process and a procedure.mean you know it could be a customer.service.process that means when you answer the.phone this is just.an example of a you know process answer.the phone hi this is chris with the.delphi insurance how can i help you.like that's the that's the line you use.or.for example another one might be a sales.process you know you have a list of.leads that you're using and you know the.process.is you go through these leads you mark.them how.you know if there are good calls bad.calls voicemails and then after.um you know you go and you retarget the.voicemails that that's.that's a sales process or you know once.a policy is submitted.then you go and you take those documents.you immediately send them in for.e-signature.and you upload them to your management.system.that's a process that needs to be.written out and explained so that your.customer service rep can come in day one.and just understand.step one okay we bound a new policy what.get the policy number upload it to the.management system.send it to send evidence of insurance to.the client step two step three send them.for e-signature step four.then check you're done you know that's a.process and a procedure it's very.important to have.these understood and write out your own.processes and procedures that.work for you and your agency when you're.first starting up.because that can be replicated for other.people.down down the line and that was kind of.unclear for me everybody would say to me.make sure you have processes and.procedures and i was like what the hell.does that mean.what is a process in a process and a.procedure sure that's great but like.is it something i write down what i do.is i put them all into.google presentations and i just.basically write up write them out on.paper first.but then i make them look nice on you.know google slides essentially.and my team can see those um.there's a you know like once a month we.go through renewals with my customer.service rep.me and her we sit down we go through all.of them and that's on a certain date.every month.so that's just a couple examples but you.know.that all is something you need to figure.out and that i can talk about that for.days but.um really important to.get yourself established first before.you go and you make a leap to hire.somebody on.figure it out yourself learn it out.learn learn the process.be prepared for you know several months.of kind of.hell essentially you're going to be.figuring out how these all work.and then about 6 to 12 months in.you'll feel a little more comfortable.and yeah by then.you'll hopefully be flown getting some.good sales on the books.and start delegating some you know tasks.start reading a book about becoming a.leader and a coach and.hopefully that helps you if there's.anything i can do.let me know i do small coaching
